Agency and consulting

AI agency: definition, services and distinction

Reading time · 3 min

Definition

An AI agency is a service provider that designs and builds AI solutions itself, from first idea through prototype to production. It delivers execution: models, integrations, interfaces and operations. Unlike neutral consulting, an agency is tied to its own building, which brings speed but rarely answers the question of the best sequence in an independent way.

Why the Term Matters

The market mixes consulting and agency freely, though the roles differ. An agency earns from building, so a recommendation not to build is harder to give there. Whoever knows the difference separates two steps cleanly: first frame neutrally what is worth doing and which duties apply, then commission an agency with a clear brief. The decision stays free of conflicts of interest and the build gets a defensible foundation.

When It Is Relevant

  • A use case has already been validated and now needs building.
  • Internal development capacity is missing and an external partner should deliver.
  • A prototype must appear quickly to test an idea with users.
  • Operations of an existing AI application should be taken over.

When Not

When it is still unclear which of many ideas pays off, or whether AI is the right lever at all, reaching for an agency is too early. A provider would then decide the scope of its own contract. With unresolved EU AI Act duties, framing belongs before the build, not in the middle of it.

Industries That Use It

  • Online retail: product data, search and recommendations should become a finished application quickly.
  • Software vendors: an AI feature in the own product needs delivery capacity that is currently missing internally.
  • Logistics: forecasting and routing tools are handed over as operations, not self-maintained.
  • Marketing service providers: content and analytics tools are built and continuously supported.

Typical Use Cases

  • Building a prototype to validate a checked idea with real users.
  • Developing and integrating an AI application into existing systems.
  • Taking over operations, monitoring and further development of a live solution.
  • Connecting language models to internal data with a rights and access concept.
  • Replacing a manual process with an automated flow.

Example

An online retailer has prioritised two ideas and framed the risks. Only then does building the product search go to a specialised agency, with clear scope and a measurable goal. Neutral consulting stays alongside to check results. This describes the method, not an asserted client metric.

Service Connection

Before commissioning an agency there is usually the AI potential analysis or the AI readiness check. For the clean delivery that follows see AI implementation.

This framing describes common market practice. Statements on the EU AI Act are general orientation and not legal advice; they must be checked case by case against the currently applicable legal texts.

FAQ

What is the difference between an AI agency and AI consulting?
An agency builds itself and earns from building. Neutral AI consulting recommends the right path, de-risks decisions and is not tied to its own product. Ideally consulting clarifies first, then a suitable partner builds.
Do I need both?
Often yes, but in sequence. First frame neutrally what is worth doing and which duties apply. Then commission an agency with a clear, checked brief. That keeps the decision free of conflicts of interest.
Can an AI agency also advise?
It can advise, but is rarely neutral, because its business depends on building. For an independent second opinion, consulting without a building interest is the more honest path.
